For a year and a half we have been rebuilding House of Řezáč around AI.
I expected the hardest part would be teaching people new tools. That turned out to be the easiest.
What slowed us down were things that had nothing to do with AI at first glance. Our processes, our bonuses, our craft.
Here are the ones that surprised us most.
"Claude can't do that"
A colleague handed a job to AI, ran it through a plugin in her Chrome and let it click around an admin interface. It went badly. The conclusion was "Claude can't do that".
A non-technical person cannot picture that AI needs to talk to other tools through an API, not through a screen.
What we did: we explained APIs and MCP to people. When something "does not work", we first ask whether it might work another way. Letting AI work inside PowerPoint is hell on wheels. Our slides are built in HTML these days.
Bonuses working against AI
We gave people bonuses for delivering a project on budget and tied them to hours worked. Whoever worked fewer hours got less money.
You can imagine how popular optimising your own work was.
What we did: we rebuilt the reward system and tied it to output rather than time.
A tool inside an old practice
We installed the tools and people used them diligently. Inside their existing practice.
The process stayed as it was and AI slotted into it as one more stage. It looked like progress. It was not. And for a while we could not even evaluate it.
What we did: we are rebuilding our processes around AI across the whole organisation. New processes are appearing, we use different input and output formats, and we change everything as we go.
"When are we supposed to learn this?"
AI brought a whole layer of working practices that is not visible at first glance. How to run deep research. How to keep a file structure. How to share things through git. How to brief an agent so it actually delivers.
Nobody knew how, because these are new skills.
What we did: we gave it room inside our +1 weeks and our everyday work.
